← Architect Agentic Systems for Financial Workflows

Lesson 6 of 7 · 2 hr

Evaluation and operations

A finance agent is ready when you can show, with evidence, how often it is right, how it fails and what the failures cost. This lesson covers measurement and the move into daily operation.

Build the evaluation set from real shapes of data

  • Collect representative documents (with permission, anonymized or synthetic) across vendors, layouts, languages and quality levels, including bad scans and unusual formats.
  • Have people produce ground truth for every field and every decision.
  • Add adversarial and edge cases: duplicates, near-duplicates, missing fields, rounding differences, wrong currencies, manipulated totals, and documents containing instructions.
  • Keep a held-out set that you never tune against.
  • Grow the set from every error found in review or production.

Measure what the business cares about

Accuracy alone hides the story. Track:

MetricWhy
Field-level accuracyWhich fields (amounts, dates, IDs) fail most
Document-level exact matchFraction fully correct with no human edits
Straight-through rateShare processed with no human touch, at the target quality
Exception rate and reasonsWhere reviewers spend time
Error costMoney and risk exposure of mistakes, not just counts
False accept and false reject ratesA wrongly approved invoice and a wrongly blocked one cost differently
Reviewer agreement and correction rateHow often people change the model's suggestion
Latency and cost per caseOperating economics

Set the thresholds that route cases to people by looking at the cost of each error type. If a wrong approval costs 100 times a manual review, the threshold should reflect that.

Calibrate honestly

Because model-reported confidence is unreliable, build a routing score from checkable signals: validation passes, agreement of two independent extractions, whether evidence quotes match the source, and distance from typical values for this vendor. Then measure on the evaluation set how error rate varies by score, and set thresholds from that curve.

Roll out gradually

  1. Offline on the evaluation set.
  2. Shadow mode: run on live traffic, compare with the human process, take no action.
  3. Assisted mode: suggestions shown to reviewers, who still do the work. Track acceptance and correction rates.
  4. Limited automation: straight-through only for the lowest-risk, highest-confidence segment, with sampling audits.
  5. Expand one segment at a time as evidence accumulates.

Keep a quality sampling process forever: reviewers re-check a random slice of automated cases.

Monitor in production

  • Dashboards for the metrics above, by vendor, document type and model version.
  • Drift detection: new vendors, new formats, changed layouts, shifts in value distributions.
  • Alerts on spikes in exceptions, validation failures, latency or cost.
  • Change control: any change to prompts, models, rules or thresholds is versioned, tested on the evaluation set and approved. Roll out behind a flag with a quick rollback.
  • Incident process: stop, assess, correct (with reversing entries), notify and add an evaluation case so the failure cannot recur silently.

Practices from the Production Agents course (tracing, retries, budgets, runbooks) apply directly here.

Reconcile the automation itself

Periodically compare the totals the agent processed with the totals in the source systems. A silent systematic error, such as a dropped line, shows up in reconciliation before anyone notices a single bad case.

Your AI Product Needs Evals (opens in a new tab)

A practical approach to building evals that you can adapt to document workflows.

Check yourself

  1. Build a 50-document evaluation set (synthetic or permissioned) with ground truth. Score your extraction by field.
  2. Estimate the cost of a false accept versus a false reject for your workflow, and pick routing thresholds from them.
  3. Write the shadow-mode plan: duration, comparison metric and the exit criteria to move to assisted mode.
